Sync Xero and HubSpot

A custom Xero and HubSpot integration for UK firms: closed deals become Xero invoices, and payment status flows back to the deal. Where the native app stops.

Integration

This integration turns a won deal in HubSpot into an invoice in Xero, then sends payment status back to the deal and the company record, so sales and finance are working from the same numbers without anyone copying them across.

What This Integration Does

HubSpot and Xero already have a native connector, and for plenty of businesses it’s enough. According to HubSpot’s own documentation (updated August 2026), it syncs contacts, products, invoices, and payments applied to invoices, in one direction or both. If that covers your process, use it.

The problems start at the edges of that list. The native app works with contacts and invoices, and deals and companies aren’t among the objects it syncs. It only sends invoices that are in an open state, so drafts stay behind. Invoices created in HubSpot have to be edited in HubSpot. Only payments made after the app is connected come across, changes from Xero are picked up every thirty minutes, and custom field mappings need a paid Data Hub subscription. Tax import isn’t supported for multi-tenant Xero accounts. When we searched for this integration in September 2026, four of the top results were HubSpot Community threads about invoice sync, which is where these limits hurt most.

A custom integration starts from the deal, because that’s how most B2B firms sell. It writes to Xero in the shape your finance team wants, and it reports payment back to the deal and the company, which is where account managers look.

The Workflow

A deal moves to Closed Won in HubSpot with three line items: a setup fee, a first month of support and an expenses line. The integration picks up the stage change, finds the company’s billing contact in Xero (or creates it from the company record in HubSpot, using the billing email rather than whichever salesperson’s contact happened to be on the deal), and creates the invoice with the right account code and tax rate on each line. Depending on what finance prefers, the invoice goes in as a draft for review or is approved straight away. The Xero invoice number and a link are written back to the deal.

When the client pays and the payment is reconciled in Xero, the integration updates the deal and the company in HubSpot with the amount paid, the outstanding balance and the date. If an invoice goes past its due date, the account owner gets a HubSpot task to follow it up. The account manager sees this before their next call, without asking accounts.

Groups with more than one Xero organisation, a UK company and an Irish one for example, get a routing rule on the deal that decides which organisation the invoice belongs to.

Before and After

Before: someone in finance receives a “deal closed” email or checks the pipeline each week, then builds the invoice in Xero by hand from the deal notes. The line items are re-typed, and sometimes the wrong contact is billed. Sales has no idea whether the client has paid unless they ask, and they often chase a client who paid last week, which is awkward for everyone.

After: the invoice exists in Xero minutes after the deal closes, with the lines the salesperson agreed. Finance reviews it rather than building it. The payment position sits on the company record in HubSpot, so sales, account management and finance are looking at the same balance, and follow-ups on overdue invoices go to the person who owns the relationship.

Who Needs This

UK service businesses of roughly ten to a hundred and fifty people that sell through HubSpot’s sales pipeline and keep their books in Xero, such as agencies, consultancies, recruiters and professional-services firms. The point where this becomes worth building is usually when invoicing starts from deals and the native app’s contact-and-invoice model doesn’t match, or when a group adds a second Xero organisation. If your stack runs on Salesforce instead, our page on HubSpot and Salesforce integration covers CRM-to-CRM sync. If card payments are the main source of revenue, see how we connect Stripe to Xero.

How We Build This

It’s a custom server-side integration against HubSpot’s CRM API and Xero’s Accounting API, built and hosted by us and running without a Zapier layer in between. We agree up front which system owns each field: HubSpot owns the deal and what was sold, Xero owns the invoice and the payment. We also agree what happens when someone edits an invoice in Xero after it was created. Every call is logged, failed writes are retried and can be replayed, and tokens refresh automatically. Our Xero API and HubSpot API pages cover how we work with each platform, and the wider set of pairings is on our integrations overview.

Get Xero and HubSpot Working From the Same Numbers

Tell us how a deal becomes an invoice in your business today, how many Xero organisations you have, and where the native app has let you down. We’ll tell you whether the native connector can be configured to do the job, and if it can’t, what a custom Xero and HubSpot integration would look like. Talk to us about it.
